The work itself

Gather the evidence. Choose your top 3. Start planning.

Nothing is invented at any stage. If you can't point at where you saw it, it doesn't make the shortlist. Every step below carries a threshold and names the mistake it prevents.

Phase 01

Gather

About 2 hours · collect proof, invent nothing
  1. Write the buyer's search language8 to 12 phrases they would actually type. Not "sales software". "How to book meetings with cold prospects."Prevents making videos for your category instead of your customer.
  2. Build the baseline20 recent videos from channels in your lane into a sheet, then work out the median views.Prevents mistaking a fluke for a format.
  3. Pull the outliersKeep only what beats that median by 10x or more. Everything else gets deleted from the sheet.Prevents copying a big channel's flop.
  4. Raid the next niche overThe format travels, the topic doesn't. Pull winners from an adjacent lane and translate them.Prevents an empty shortlist in a small niche.
Phase 02

Judge

  1. Watch the top three end to endMark the first 30 seconds, the promise, and the phrases the comments repeat back.Prevents copying the packaging and missing why it held attention.
  2. Name the format, not the topicThe teardown, the number, the receipts. The format is the transferable part.Prevents a shortlist you can only make once.
  3. Sort by awareness stageBroad, problem-aware, offer-aware. Cover all three before you double up on any.Prevents only ever making the third kind, which is why nobody watches.
  4. Kill anything not tied to an outlierIf it isn't modelled on something that already worked, it's a split-second idea.Prevents spending a week filming a hunch.
Phase 03

Build

  1. Title and thumbnail before the scriptIf the packaging can't earn a click, the script can't save it.Prevents a good video nobody opens.
  2. Squint test on an outsiderReadable at thumbnail size, understood by someone outside your niche.Prevents insider shorthand that only your existing audience decodes.
  3. Script against the winning structureFollow the outlier's shape, not your offer's running order.Prevents a sales page with a face on it.
  4. Log shipped versus performanceAfter about 6 videos you're calibrating against your own evidence, not borrowed evidence.Prevents repeating a format that never worked for your buyer.

Rule 01

Ground every claim

If you can't point at where you saw it, it doesn't make the shortlist. Not a number, not a quote, not a thumbnail. Model what already won; originate nothing.

Rule 02

Cover all three stages

Broad, problem-aware and offer-aware, every time. Most founders only ever make the third, which is why nobody watches.
